    A catering company coordinates events where kitchen, logistics, front of house, admin and suppliers all depend on one another. That coordination lived in manual tasks, scattered messages and knowledge held in each person's head. And enquiries for new events came in by phone, WhatsApp and email, handled "whenever there was a gap": a cost in time and in missed opportunities that grew with every event.

    All the client information lived in each account manager's head. We redesigned how that knowledge flows and built the tools so the agency could stop depending on specific people.

    The situation

    A 32-person professional services agency. The business worked, but it rested on each account manager's memory. Every client meeting ended in two handwritten pages and a voice note on someone's phone; the summary "for the team" was almost never written for lack of time. The live information on each client lived in a single head. Projects slipped, management only learned about problems once they were already fires, and when an account manager went on holiday, the team called them.

    Hours every day on manual tasks nobody measured because "it had always been done that way". We brought them to light in the audit and built the tools so the team could stop typing out what a photo resolves in seconds.

    The situation

    A 60-person logistics operator. In the warehouse, an operative spent five hours a day manually entering 100-120 paper delivery notes —by pen, with stamps, with crossings-out— into each end client's ERP. In admin, someone put together the expense reports by hand every week and, every Friday, cross-referenced data from more than five different systems for the reporting. And across the whole team, 14 tools open that didn't talk to each other. None of this was in the brief: these tasks were so normalised that they weren't even mentioned.

    They had bought AI tools and weren't seeing results. The problem wasn't the tool: it was the flow. We redesigned how the marketing team works and set up a system that generates content and personalises retention almost on its own.

Within the marketing team, one person spent 100% of their day creating content: hunting for news, writing articles, analysing trends and deciding what to publish; and management reviewed every piece before it went out. In parallel, retention depended on someone remembering each customer, so the repeat-purchase messages went out generic and fit no one. They had bought several AI tools months earlier, but "weren't seeing results": the technology was there, the flow wasn't.
